SaaS teams usually do not think seriously about migration until automation behavior starts becoming operationally unpredictable. At small scale, fragmented workflows are manageable. A few Zapier zaps, webhook chains, internal scripts, and patched integrations can survive for months.

I inherited a Zapier + internal script stack from a client running 60+ Zaps across HubSpot, Stripe, Intercom, and Segment. Technically everything was “running.” Nobody — including the ops lead who built it — could tell me which Zap fired when a customer upgraded a plan. We literally drew it on a whiteboard and got it wrong twice.
The specific failure was this: a Stripe customer.subscription.updated event triggered three separate Zaps (one for CRM, one for Slack, one for entitlement). The CRM Zap had a 2-minute delay built in for “data settling.” The entitlement Zap fired instantly. So for two minutes, the customer had upgraded access in the product but lifecycle stage = “Trial” in HubSpot. Sales kept calling already-paying customers to “close them.” Took me 9 days to find this because each Zap individually showed success.
Retry behavior is the second thing that goes. Zapier auto-retries failed steps but doesn’t surface the retry chain clearly. I had a Zap that retried a failed Salesforce push 3 times silently — meanwhile the upstream Slack notification had already fired saying “deal closed.” Sales rep messaged the customer congratulating them. The deal hadn’t actually written to Salesforce. That’s not a tooling failure. That’s a visibility failure.

Simple trigger-action systems can survive on lighter automation layers for a long time, but determining should you use make depends on whether your workflows have evolved into multi-system dependencies that require true orchestration rather than basic task-chaining.
Once workflows involve Router branches with conditional routing, multi-system dependencies, error handlers with retry logic, approval paths, and asynchronous execution behavior, operational visibility matters more than interface simplicity.
That is where Make becomes structurally aligned.

Make fits well for SaaS operations teams managing multiple systems, RevOps environments with branching logic, onboarding systems involving conditional provisioning, customer lifecycle workflows crossing multiple tools, and internal operations requiring execution visibility.
The visual scenario architecture matters less for convenience and more for operational reasoning.
In Make’s execution log, I can actually see where data transformed at each module, which Router branch the bundle went down, which module threw the error, whether the Break handler caught it or it propagated, and how long each module took to execute. When a scenario fails, having Make automation logs explained through clickable execution bundles allows you to expand the exact payload at the module level to see precisely what broke in the data stream. I cannot do that in Zapier without enterprise-tier history logs and even then it’s flatter.
That visibility becomes valuable once workflows directly affect revenue operations or customer experience.
Where Make creates unnecessary complexity
For smaller SaaS environments, Make can absolutely become unnecessary overhead.
If workflows are mostly linear, low-volume, low-dependency, and operationally simple, orchestration depth creates more maintenance surface than value.
I built a Make setup for a 4-person SaaS that needed: CRM sync, Slack lead alert, and a welcome email sequence. Three workflows, all linear. Six months later they asked me to “simplify” because their non-technical founder couldn’t open a scenario without breaking it. We moved it back to Zapier. Make was the wrong call — I overbuilt for a stack that didn’t need branching.
Premature infrastructure sophistication is its own failure mode.

Migration is not rebuilding workflows on another platform. The hardest part is figuring out what the current workflows are actually doing.
On a migration I ran for a B2B SaaS in Q3 last year, I found a Zap that had a filter step labeled “do not remove — Justin.” Justin had left the company 14 months earlier. Nobody knew what the filter did. I traced it: it was excluding contacts from a specific paid ad campaign because that campaign had once double-counted leads in 2023. The double-counting bug had been fixed in the source system 11 months ago. The filter was now silently dropping 200+ legitimate leads per month.
That’s the migration challenge — reconstructing operational intent. Not rebuilding modules.
Migration complexity comes from dependencies, not tools
Two automation tools may technically support the same integrations. That does not mean migration complexity is equivalent.
The risk comes from dependency layering.
A customer upgrade workflow I rebuilt last year involved: Stripe webhook trigger, HubSpot contact enrichment, entitlement sync to the product DB via internal API, Slack notification to CSM, customer health score recalc in a separate scenario, attribution write to a Snowflake table, usage tracking reset.
Individually, none of these are difficult.
Collectively, the timing was fragile. The entitlement sync depended on the HubSpot enrichment completing first (because we used the HubSpot customer_tier field as the source of truth for the API call). When HubSpot’s API rate-limited us during a launch week, the entitlement scenario fired with a stale customer_tier value. 12 customers got provisioned with the wrong plan tier. Two of them were enterprise accounts who emailed the CEO.
The workflows technically executed. The sequencing broke.
This is why migration projects fail after “successful” rebuilds.

Things I find buried inside scenarios during every migration audit: formatting adjustments inside Router filters (regex stripping that nobody documented), conditional mapping exceptions for one specific account ID, retry suppression logic via Ignore error handlers, deduplication rules implemented as 3-step Tools modules, partial failure handling via nested Routers.
A 15-module scenario routinely contains 30–40 operational assumptions hidden inside its execution behavior.
This is also why visual orchestration matters during migration analysis. The workflow becomes inspectable, not just executable.
How Make Migration Behaves Inside a Growing SaaS Stack
The behavior difference becomes visible once workflows stop being linear.
That transition point matters more than raw workflow count.
What changes once workflows exceed simple trigger-action automations
Once operations start involving retries, conditional Router branches, fallback logic via Break/Resume handlers, asynchronous processing through internal webhooks, and approval dependencies, automation behavior becomes orchestration behavior.
This changes debugging completely.
I stop asking “did the automation run?” and start asking “which Router branch did this bundle go down, and did the iterator process all 47 records or did it stop at record 23?”
That is a very different operational problem. Last month I spent 4 hours tracing a scenario that “ran successfully” — green check, all modules executed — only to find that the iterator had silently processed 0 items because an upstream Search module returned an empty array and there was no array-empty filter before the iterator. Make doesn’t error on empty iterators. It just runs the iterator zero times and returns success.
How Make handles orchestration pressure differently
The main thing I rely on with Make is execution visibility under branching complexity.
The visual builder gets dismissed as a beginner-friendly feature. Operationally, it functions more like an observability layer.
I can inspect each Router branch’s evaluation, see exactly which bundles took which path, expand any module’s input/output JSON, see retry attempts in the execution log with timestamps, and trace the order modules executed in (which matters when a Router has multiple branches firing in parallel).
That matters when a CSM pings me at 11pm saying “the welcome email didn’t go out for this customer” and I need to find the answer in 5 minutes, not 40.
Where operational clarity improves during debugging
Most automation downtime is not catastrophic failure. It’s partial inconsistency.
The pattern I see weekly: one system updated, another delayed, retry duplicated state, downstream execution skipped because a filter evaluated against stale data.
A real one from February: a scenario was supposed to update HubSpot, then sync to Intercom. HubSpot updated fine. The Intercom HTTP module returned a 200 but with {"updated": false} in the body because the contact lookup failed silently inside Intercom’s API. Make logged success because HTTP status was 200. The workaround I built was a Tools module right after the Intercom call that parses the response body and uses a Break error handler to throw if updated: false. Now those failures actually surface.
Make doesn’t build that for you. You have to know to build it.
Readable complexity is operationally safer than hidden simplicity.
A Realistic SaaS Migration Scenario: When Workflow Volume Starts Compounding
The pre-migration state
A SaaS client I migrated last year was handling self-serve onboarding, subscription upgrades, CRM enrichment, usage-based notifications, customer success routing, and support escalation automation.
Initially these were distributed across roughly 40 Zaps, two internal Node scripts running on a CRON, a webhook listener on Cloudflare Workers, and a few isolated Pipedream workflows.
Everything worked.
Until concurrency pressure hit during a product launch.
What starts failing operationally
Symptoms started small: delayed CRM syncs (2–4 minutes when they used to be 15 seconds), occasional duplicate onboarding emails, retry failures that nobody saw because Zapier doesn’t surface them prominently, support inconsistencies where the agent saw one account state and the customer saw another.
Then the compound failure happened.
A retry loop in the entitlement provisioning Zap fired twice after a Stripe webhook timeout recovery. The customer got provisioned for the Pro plan twice in our internal DB. Billing was correct (Stripe only charged once). Entitlement showed two active subscriptions. The product UI started throwing a “multiple active plans detected” error and locked the account out for 6 hours until support manually deduplicated the DB row.
The automation technically executed. The system state became unreliable.
That incident is what triggered the migration scoping call.
What changes after moving into Make
After migration into Make, the operational improvement came from orchestration visibility, not raw speed. I rebuilt the entitlement flow with a Router and sophisticated Make automation error recovery paths, including explicit branches for subscription changes and Break error handlers that log failures to an external oversight base.Each branch had a Break error handler that wrote the failure to a “Failed Runs” Airtable base with scenario name, customer ID, error, and bundle payload. I added a deduplication check at the top of each branch — query the internal DB for the customer ID, exit early if a matching active entitlement was created in the last 30 seconds.

Migration into Make is not automatically cleaner forever. New pressure points appear.
High-frequency execution environments
High-frequency systems become operations-cost-sensitive fast.
Each module execution = 1 operation. So an iterator over 50 rows in an 8-module scenario = 400 ops per run. Run that every 5 minutes = 115,200 ops/day. On the Core plan (10k ops/month) you’re dead in 2 hours. On Pro (10k ops/month also unless you’ve upgraded to higher tiers), same problem.
I learned this the hard way on a product analytics enrichment scenario. It polled Mixpanel every minute, iterated over new events, enriched each one through Clearbit, and wrote to Snowflake. Looked clean in the canvas. Burned through the client’s monthly ops in 6 days. Client-facing onboarding scenarios started failing with quota exceeded because we share an org-level ops pool. Took the customer success automation down for 4 hours before I rerouted critical scenarios to a separate Make org account.
The fix was switching from polling to Mixpanel webhook triggers—a strategic move once Make operation based pricing explained the massive cost difference between event-driven architecture and brute-force polling logic—dropping operations consumption by 80%.
The hidden complexity of over-centralized scenarios
I built a “master onboarding” scenario for a client that handled signup → CRM creation → entitlement → Slack alert → welcome email → analytics. 34 modules, 4 Routers, 2 iterators. It was elegant for about 6 weeks.
Then they wanted to add a custom welcome flow for enterprise signups. I added a Router branch. Two days later, one of the existing branches started failing because the new branch’s filter was evaluating a variable that was sometimes null for self-serve signups. Router branches in Make evaluate ALL paths even if the first matches (unless you flip “stop processing after first match”). The null evaluation was throwing inside the filter logic itself.
I now split scenarios by domain. One scenario per logical workflow. They communicate via internal webhooks. That scenario is now four scenarios. Each one fits on a screen. Each one is owned by a specific function (CRM, billing, comms, analytics).
Why governance becomes a problem without process discipline
At around 35 active scenarios across two client accounts, I had three scenarios named some version of “CRM Sync” — CRM Sync, CRM Sync v2, and [NEW] CRM Sync - Hubspot. I edited the wrong one twice. The second time I deployed a change to the wrong scenario at 11pm and woke up to 200 contacts written to HubSpot with the wrong lifecycle stage.
That’s when I built an external Scenario Registry in Airtable: scenario name, owner, trigger type, downstream dependencies, last reviewed date, criticality tier. Every new scenario gets registered before it goes active. Make doesn’t enforce this. You have to.
Migration Friction Most Teams Underestimate
Rebuild effort caused by undocumented automations
Undocumented workflows create enormous migration drag.
In one audit I ran, I found a Zap with a Code step containing 80 lines of JavaScript that reformatted phone numbers using a regex from Stack Overflow. The original engineer had left. The regex matched US numbers fine but silently corrupted any number with a country code prefix because of a missing ^ anchor. UK and AU customers had been getting their phone numbers truncated for 9 months. CRM had thousands of broken records.
Rebuilding that into Make took 20 minutes. Figuring out what it was supposed to do, validating the regex, and writing migration logic to fix the existing corrupt data took 3 days.
Why field mapping errors become expensive later
Field mapping problems rarely fail immediately. They create delayed corruption.
The classic version: lifecycle_stage written as "customer" in scenario A but "Customer" in scenario B. HubSpot is case-sensitive on enum properties. Half the contacts ended up in the right segmentation list, half didn’t. Marketing ran a re-engagement campaign and missed 4,000 paying customers because the segment filter was lifecycle_stage = "customer" and those records said "Customer".
I caught it 6 weeks in. Marketing spend on that campaign was ~$11k targeted at the wrong audience.
The operational cost of partial migration strategies
Partial migration sounds safer. It usually creates dual-system inconsistency.
I tried this on one migration — kept Zapier handling onboarding while moving billing into Make. Both systems were watching the same Stripe webhook. For 9 days I had duplicate Slack notifications, duplicate HubSpot updates (both tools racing to write the same field), and split logging. Half the failures showed up in Make’s execution log, half in Zapier’s task history. Debugging required pulling up two dashboards and timestamp-matching.
Now I migrate by complete workflow domain, not by tool. Move the entire billing flow over in one weekend, freeze Zapier’s billing Zaps, validate for 48 hours, then disable.
Partial execution during migration creates hidden system inconsistency
This is the migration risk nobody talks about.
A workflow can partially execute in the old system while downstream logic runs inside Make. During one cutover, a Stripe webhook triggered both the legacy Zapier flow (which I forgot to disable) and the new Make scenario. Both wrote to HubSpot with slightly different field mappings. The Make scenario then triggered a downstream entitlement sync. The Zapier scenario then overwrote the HubSpot field that the entitlement sync had used as a source of truth. Result: customer was provisioned, then 90 seconds later the system thought they weren’t provisioned, then the renewal automation kicked in and tried to re-provision them.
Took 2 days to untangle. The fix was a hard cutover with explicit disable, not a “let them run in parallel and validate” approach.

Where Free plan limitations immediately block SaaS migration projects
The Free plan blocks serious migration work because of: 2 active scenarios, 15-minute minimum scheduling interval (vs instant webhook trigger on paid plans), 5-minute maximum execution time per scenario run, and 5 MB file size limit.
The 15-minute minimum is the killer. I tried to validate a migrated scenario on Free before upgrading a client. The scenario polled an API every 15 minutes. Real workload needed 1-minute polling. Couldn’t validate at all. Upgraded on day one.
When Make Pro becomes operationally necessary
Pro becomes necessary once teams need: unlimited active scenarios, 1-minute scheduling, longer execution windows, larger payload handling, and execution prioritization.
For teams managing growing dependency chains, Make aligns more naturally once execution visibility and workflow coordination matter more than lightweight simplicity.
Where Enterprise matters beyond security checklists
Enterprise becomes operationally important when governance pressure increases — auditability, role separation (so an intern can’t accidentally edit the billing scenario), execution accountability, and centralized oversight across multiple teams.
For startups experimenting with automation, this is overkill. For 50-person+ ops teams, it’s the difference between controlled scaling and audit failures.

That distinction matters once workflows involve state dependency across multiple operational layers.
Simpler tools optimize for setup speed. Make optimizes for workflow coordination visibility. Different operational priorities.

This is counterintuitive at first. Simpler interfaces feel like they reduce complexity.

When a scenario fails at 2 AM and the on-call CSM is asking “did the welcome email go out?”, I’d rather have a 30-module Make scenario I can trace bundle-by-bundle than 5 disconnected Zaps where I have to log into 3 dashboards to reconstruct what happened.

Who Make Migration Works Well For — And Who Usually Struggles
Strong-fit SaaS environments
Make aligns strongly for SaaS teams managing multi-system workflows, operational branching logic, customer lifecycle orchestration, complex onboarding dependencies, and cross-functional automation coordination.
Especially during scaling transitions.
Weak-fit operational environments
Make is unnecessary for ultra-simple workflows, tiny internal operations, extremely low automation volume, backend-native engineering-heavy stacks (where the dev team will just write a service), and ultra-low-latency transactional systems (where Make’s per-module execution overhead — usually 100–400ms per module — adds up unacceptably).
In those environments, orchestration visibility doesn’t justify the overhead.
Common Questions
Does migrating to Make reduce operational cost immediately?
No. My migrations consistently increase short-term cost for 4–8 weeks. You’re running both systems in parallel during validation, you’re burning ops in Make on testing, and you’re paying me (or someone like me) to rebuild logic. The cost reduction shows up months later when debugging time drops because you can actually trace failures, and when undocumented Zaps stop silently corrupting data. On the last migration I ran, the client’s “automation broke something” Slack channel went from ~12 incidents/month pre-migration to 2 incidents/month after month 4. That’s the actual ROI.
Is Make difficult for non-technical SaaS teams?
The interface isn’t the hard part. The hard part is that orchestration thinking — sequencing, error handling, idempotency — is genuinely a different skill than building Zaps. I’ve watched ops people who were fluent in Zapier hit a wall in Make on their first Router with multiple branches. Not because Make is harder, but because Zapier hid the branching decisions from them. If your ops team has never had to think about “what happens if this module returns an empty array,” they’ll struggle in Make until they do.
When does Make become overkill?

You’re paying for orchestration features you’re not using and adding a layer your team has to learn. Can Make replace internal workflow tooling completely?
No. Anything latency-sensitive (sub-100ms response), anything that needs fine-grained transaction control, or anything proprietary to your product still belongs in your codebase. I use Make for cross-system orchestration — the glue between tools. The actual product logic stays in the product. Trying to put product logic in Make creates fragility because you don’t control deploys, you don’t have version control natively (Make has version history but it’s not git), and you can’t easily test it offline.
How risky is partial migration?
Risky enough that I stopped doing it. Dual-system runs create duplicate execution paths, split retry behavior, and split logs — and I’ve lost more than one weekend untangling state inconsistency that came from “we’ll just leave the old Zap running as a backup.” Migrate one workflow domain at a time, hard cutover, validate, move on.

If your problem is “I have too many disconnected Zaps and I want one tool,” Make won’t fix that by itself — you’ll just have a Make org with too many disconnected scenarios. The discipline has to come with the migration.
For scaling SaaS operations, that difference becomes operationally significant fast.
